4.2 Measuring Your Transformation

Learning Objective

Set up tracking for the 3 KPIs that actually matter, establish your baseline numbers, and understand what targets to aim for at 30, 60, and 90 days.

Why Measure at All

Without numbers, you're guessing whether your system is working. You might feel like things are better, but feelings don't close deals and they don't make convincing case studies.

The good news is you only need to track 3 things. Don't overcomplicate this. These 3 KPIs tell you everything you need to know about your transformation, and they become the foundation of your case study later in Lesson 4.6.

KPI 1: Hours Reclaimed

This is the most tangible metric. How many hours per week are you saving compared to doing things manually?

To measure it, time yourself doing a task the old way once. Then time the same task running through your department. The difference is your hours reclaimed for that task. Add up all the differences across every automated task, and you get your weekly total.

30-day target: 5 to 8 hours per week. 60-day target: 10 to 15 hours per week. 90-day target: 15 to 20 hours per week.

One important note: be honest with yourself. Don't count time "saved" on things you wouldn't have done anyway. Only count real tasks that were eating your time before.

KPI 2: Revenue Per Person

The formula is simple: total monthly revenue divided by total number of people, including you. If you're solo, this is just your monthly revenue.

This number should go UP as you automate. You're producing more output with the same number of people, or fewer. If you have a team, this is the real test of whether AI is creating leverage or just adding complexity.

Target: 30 to 50% increase within 90 days.

KPI 3: AI Coverage

This tells you what percentage of your mapped processes from Part 2 actually have working automation. The formula is: number of processes with tested, refined skills or workflows divided by total processes you mapped.

The key word is "working." A skill file you created but never tested doesn't count. It needs to be refined and producing consistent results.

30-day target: 30% coverage. 60-day target: 50% coverage. 90-day target: 70% or higher.

100% is not the goal. Some things shouldn't be automated, as you learned in Lesson 3.1. Focus on the processes that give you the most leverage.

How to Track: The KPI Tracker

Set up a simple spreadsheet or document with three columns, one for each KPI. Every Friday, spend 5 minutes updating your numbers. That's it.

Once a month, look at the trends. Are the numbers moving in the right direction? If something is stalling, that tells you exactly where to focus your refinement efforts. If your tracking system takes more than 5 minutes to update, it's too complex. Simplify it.

The Numbers Tell the Story

These 3 KPIs become the foundation of your transformation case study in Lesson 4.6. When you eventually talk to potential clients or partners, they want to see real numbers, not vague claims like "AI made my business better."

Start tracking now, even if the numbers are small. The trend over time is what matters, and you can't show a trend if you didn't capture the starting point.

Action Items

  • Create your KPI tracker (simple spreadsheet with 3 columns)
  • Establish your baseline numbers today: hours spent on manual tasks this week, current revenue per person, current AI coverage percentage
  • Set your personal 30/60/90-day targets for all 3 KPIs
  • Schedule a recurring 5-minute check-in every Friday to update your numbers
  • Share your baseline numbers in the community for accountability
