Learning Objective

Map every process in your business, score each one by impact, and classify them as fully automatable, augmented, or human-only. This creates your automation priority list - the foundation for everything you build next.

Why This Is the Most Important Lesson

Your Business Brain now has context about who you are and what your business does. But context alone does not tell you WHERE to focus your automation efforts. Without a process map, you will end up automating easy things instead of impactful things.

This process map becomes your automation roadmap. The tasks you identify here are exactly what you will build in Part 3 (AUTOMATE). Get this right and everything else falls into place.

Step 1: List Your Departments

Departments are the functional areas of your business. Even if you are a one-person operation doing everything yourself, the functions still exist. You are just wearing every hat.

Most businesses have 3 to 6 departments. Common ones include Marketing, Sales, Delivery, Operations, Finance, and Customer Success. Do not overthink this - just write down the main areas where work happens.

Step 2: List Every Task Per Department

Now go department by department and write down everything you do. Be exhaustive. Include the big stuff and the small stuff.

For a Marketing department, that might include creating social posts, writing email sequences, researching competitors, planning the content calendar, and tracking analytics. For Sales, it could be finding leads, enriching contact data, writing outreach emails, following up, running sales calls, and sending proposals.

Include the tasks you hate, the ones you always forget about, and the ones that only take 5 minutes but happen every single day. Those small daily tasks add up fast.

Step 3: Score Each Task

Every task gets two scores.

Frequency measures how often you do it, on a scale of 1 to 5. A 1 means yearly. A 3 means weekly. A 5 means multiple times per day.

Time Cost measures how long it takes each time, on a scale of 1 to 5. A 1 means under 5 minutes. A 3 means 30 minutes to an hour. A 5 means over 2 hours.

Your Impact Score is Frequency multiplied by Time Cost. A task you do 5 times daily that takes 30 minutes each time scores 5 x 4 = 20 (high impact). A task you do monthly that takes 10 minutes scores 2 x 2 = 4 (low impact). The math tells you exactly where to focus.

Step 4: Classify Each Task

Every task falls into one of three categories.

Full Automation means Claude can do this end-to-end without you touching it. Things like data entry, report generation, and lead scraping. You trigger it and walk away.

Augmented means Claude does 80% of the work and you review or approve the final result. Things like email drafts, proposals, and content creation. Claude does the heavy lifting, you make the call.

Human-Only means the task requires your personal judgment, relationships, or creativity. Sales calls, partner meetings, and high-level strategy decisions. These stay with you.

Be honest but ambitious here. Most people dramatically underestimate what can be automated. Push yourself to question every "human-only" classification.

Step 5: Rank by Impact Score

Sort all your tasks by impact score, highest first. Your top 5 highest-scoring automatable tasks become your automation priorities. These are what you build first in Part 3 (AUTOMATE).

This ranking is critical because it prevents you from wasting time on low-impact tasks. Without it, people tend to automate whatever feels easy or fun instead of what actually moves the needle.

If You Have a New Business

If you do not have existing processes to map, Claude can help you design them. Tell Claude your business model and target customers, and it will generate a recommended process map based on similar businesses. You still score and classify everything the same way - you are just planning ahead instead of mapping what already exists.

The Process Map Prompt

Copy and paste the following into Claude Code. Claude will walk you through every department, ask clarifying questions, and help you score each task.

Help me create a process map for my business. Use the template below. Walk me through each department one at a time. Ask me about every task I do in that area. For each task, help me score it (Frequency 1-5 x Time Cost 1-5 = Impact Score) and classify it as Full Auto, Augmented, or Human Only. After we go through all departments, rank the top 10 tasks by impact score.

TEMPLATE:

Scoring Guide

Frequency: 5 = Daily, 4 = Weekly, 3 = Monthly, 2 = Quarterly, 1 = Rarely

Time Cost: 5 = 2+ hours, 4 = 1-2 hours, 3 = 30-60 min, 2 = 15-30 min, 1 = Under 15 min

Impact Score = Frequency x Time Cost (higher = bigger automation opportunity)

Classification:

  • Full Auto: AI does this end-to-end, no human input needed

  • Augmented: AI does the heavy lifting, human reviews or approves

  • Human Only: Requires human judgment, creativity, or relationships

For Each Department, Fill This Table:

| # | Task | Frequency (1-5) | Time Cost (1-5) | Impact Score | Classification |

|---|------|-----------------|-----------------|--------------|----------------|

After All Departments, Create:

Priority Ranking (top 10 by Impact Score)

Summary: total tasks mapped, count per classification, top 3 automation targets, estimated weekly hours reclaimable

Start by asking me to list my departments. Then go through each one.

Check out a completed process map from Bohdan's AI agency here. Look at it to see what a finished process map looks like. Notice how the highest-scoring tasks (lead scraping at 20, cold email writing at 20, lead enrichment at 15) became the very first skills he built. Those tasks alone freed up 15-20 hours per week.
